Prepare to Negotiate – Tips and a Worksheet

The quote from the movie, The Devil’s Advocate, sums it up perfectly. Whether we like it or not, in life we are negotiating more often than we think we are.

Negotiation skills is something that most people can improve upon. There are several training options available if you want to make this a developmental priority. And there are also a few training games which offer you the opportunity to test your negotiating skills in role-plays.

The resource that I am sharing is more generic and it helps you jot down some important notes before enter a negotiating process.

The worksheet, which you can download above, can help both experienced and new negotiators to organize their thoughts and prepare for a negotiation. Having your notes available during the negotiation discussions can help you maintain your focus and avoid distractions or knee-jerk reactions during crucial moments and stages of the discussion.

Uses:

  • Preparing for actual negotiations.
  • In training sessions to train participants on how to prepare and demonstrate the importance of this planning during a role-play later.
  • Prepare for discussion with supervisor/manager on salary increase.
  • Document your thinking going into a negotiation to support a post-negotiation lessons-learned reflection later which can help you and your team to continuously improve upon your past performances.

Cross-cultural Negotiations

When negotiating with someone who is from another cultural background than your own, remember that you will need to watch out for communicational disconnects based on having some of the following misaligment:

  • If the negotiating parties do not have the same first language and at least one party is negotiating in a non-native language there could be misunderstandings around the use of words of phrases. Use simple language and engage with translators if you want to avoid misunderstandings. .
  • Having different cultural views and perspectives, the relative importance of not only items negotiated but interaction with each other (from a relationship perspective) during the breaks or meals during days of negotiation could lead to unintended misunderstandings. Some actions or comments could even negatively impact the trust in the interpersonal relationship.
  • Depending on one’s view of the world, one tends to project your own views onto others as if everyone thinks and reasons like your would. That can lead to using methods of persuasion that would work in your own culture and it may be ineffective with others cultures. . Learn about the culture of key negotiators on the other side and learn what might persuade them vs only looking at your own experience and perspectives.
  • Establishing and maintaining trust can vary from one culture to another. Be slow to distrust the other party from another culture based on limited evidence of low-trust actions. Always engage with a cultural coach to help you correctly interpret the actions and communications from those from other cultures that you may be negotiating with.
  • Remember that negotiations are often not a one-time activity, but a business relationship that may span months or even years depending on how often roles changes at either party’s company. Take time to understand and get to know the other person or party that you often need to negotiate with. The more you know about the person and his or her preferences and views, the more successful your negotiations are likely to be.

Checklist

Not all negotiations result in a definite outcome. In many cases discussions can take place over a long period of time. The better you are at understanding the other party and what her or she wants and values compared to your own needs and values, the better your chances would be to reach a win-win outcome for both yourself and the other party. And you will be able to leave the door open for successful future negotiations if you pay the right attention to the interpersonal relationship with the other party and not only to getting your own needs met in a win-lose way.

How good are your meetings? – Exercise


Most teams have challenges when it comes to ensuring optimal collaboration and effectiveness during meetings. It is true that many people are not fond of meetings and the list of pet peeves include that meetings are too long, do not reach any outcomes or agreements, are one-way conversations etc.  The tool I am sharing today can help teams become more aware of their particular downfalls and habits which contribute to having less effective meetings.

The exercise requires the assignment of an observer to help make behaviors, team dynamics, habits and meeting inefficiencies visible to the team by simply observing them during a meeting.

The assigned observer can be a team member (rotate the assignment to other team members for multiple team meeting observations) or it can be a trusted outsider (typically from Human Resources or Training & Development). The resource includes a template for the assigned observer to use when capturing impressions of the team during a meeting. The process of capturing observations, presenting observations and dealing with observations as a team is also described in the shared resource.

Reflections:

  • It does not really matter which specific questions are considered for observations or how exactly the team receives the feedback, the important part is to give the team a way to see themselves through the eyes of someone who is not participating in the meeting and thereby learning about themselves. The feedback information can be used for team improvements and also for individual learning. Individuals can learn how their own behaviors are contributing to team successes or inefficiencies and have the opportunity to consciously choose helpful behaviors going forward.
  • Typical team improvement actions that comes from using this kind or review are: having a concise set of team meeting rules which is either permanently displayed in the team meeting room or displayed on a screen at the start of each meeting to remind them of the behaviors they have decided to emphasize or eliminate in team meetings; implementing specific roles such as for example a time-keeper for each meeting to ensure that meetings, discussions and agenda topics are not dragged out too long and that an additional meeting be set instead to complete some topics which were too complicated to solve during a regular team meeting.
  • If you have used team measurement tools on a team you may also have a session where the team becomes aware of the likely blind-spots it may have due to the presence of specific personalities and styles in that team (based on the specific team effectiveness tool you have used with the team). The sum of the individuals present in meetings can lead to the greater team having specific blind-spots, which can be mitigated once the team becomes aware of them and are able to take actions (i.e. assign someone to take on a specific role which may be “missing ” in the team due to its specific contingent of members).

Planning Developmental Assignments – Process and Preparing Assignee

A decade ago it seemed to be more common for employees to be on developmental assignments for longer periods of time. These days the duration of assignments seems to have become shorter. The required steps are not much different though.

It is vital for the organization to have a clear process around the mobilization, preparation, sustaining, return, development of assignees and there are multiple organizations (internally and possibly externally if outsourced) which need to contribute to the process in order to make the assignment a successful one for the company and the employee

Some of the biggest unintended outcomes of assignments are:

  • The employee (and/or family) did not fully understand what they were getting into and found it too overwhelming at the assignment location – wished to return earlier or resigned.
  • Employee did not understand how the assignment was adding to his or her skill sets or competencies and he or she ended up frustrated and demotivated.
  • Employee on assignment no longer felt connected to the home office and were anxious about what happens after the assignment – wished to return earlier or resigned.
  • Employees (and families) experienced a high level of anxiety associated with the assignments due to inadequate preparation and support before, during and after return to home location.

The process flow shared here shows a simplified version of how a developmental assignment should be planned and executed before mobilization, during and after an assignment has ended. It takes into account the logistics part, which may be an internal organization (Center of Excellence) or an outsourced party, the role of the manager, the role of the employee and how the Business Partner can contribute to ensure the entire process yields the desired outcomes. There are also some suggestions for surveys to capture any feedback to identify useful improvements to the process.

Some additional tips:

  • Make sure that managers are clear on the process, the various steps and the specific roles and responsibilities. Most employees will ask their managers for advice and information first. The role of the manager is very important to ensure future retention of the employee by staying in touch and ensuring the employee continues to feel valued by the organization during and after the assignment.
  • Create or outsource a solid assignment preparation program for employees (and families as applicable). This includes cultural awareness training, language training (if applicable) and developing the right mindset and approach to living in a new country for a period of time.
  • Apply attention and diligence when outsourcing logistics and defining the SLAs associated with mobilization. Lost goods, delays in finding accommodation, faulty or missing paperwork can cause a lot of unnecessary distraction and anxiety on the part of an employee on assignment. Conduct regular audits and have discussions with an outsourcing partner/COE using the surveys as a basis to provide input aimed at improving the experience of assignees.
  • Ensure either the Business Partner or the Manager has discussions with the employees to be sent on the assignment to ensure they understand how to leverage the opportunity to improve on their own skill sets/competencies and how they should contribute to the learning of those at the assignment location and again to the learning of those at the home office upon their return.

Preparation and Training

Training and support in these areas (see below) will help each assignee and his/her family – should they accompany the assignee – the best opportunity to understand the assignment requirements and the local culture better. And having an improved awareness will enable the assignee (and family) to have a solid plan of how they would set-up their start-up activities at the new location for a successful assignment experience and conclusion.

Being sent on an assignment is both an opportunity and a responsibility for the assignee. It can bring out the best and worst in a person as he/she (and the family) face huge life changes compared to life at the home office. The experience can lead to increased maturity, improved leadership skills and understanding and increased knowledge and skills if managed properly. As the manager, business partner or any other stakeholder in the process, it is important you ensure there is a clear process mapped out which details the various steps by process contributor and that each stakeholder is acutely aware of the bigger picture while performing own parts.

How to set priorities in an action plan


After a survey, a brainstorming session or a discussion it is often true that you end up with a long list of actions that should be put into an action plan. With many actions, maybe only a small number of people available to execute on those actions and possibly a small budget available for some of the actions, this could seem overwhelming.  The important question is: How can you prioritize the actions so you can make the most of the available resources (people to work on them) and funding (available budget)? And on top of that make sure that the most important actions are completed first?

Rate all the projects or activities on two questions:

  • what is the level of impact on your company, project, company if you completed that project/activity? (high means it would me a very big difference (positively))
  • how hard is it to implement this? (referring to available resources, skills and knowledge needed, tools needed, funding needed) (very difficult means you have very limited resources and budget and this project or activity would need more than you have available right now)

Use the scores obtained to plot your planned projects or activities onto this graphic: (the graphic shows an example based on the table and ratings above)

What to focus on?

Use the guide below to understand which of your projects or activities should be a high priority, low priority or medium priority with possible additional research needed.

One the one hand the question is: can you overcome what is difficult about that particular activity or project? Can you (for example) convince someone make more funding available if you present a very solid business case to highlight the value to the company or the project?

Or can you get more people to help? The other question to look into is whether the impact is really as low as you imagine? Speak to others to hear their views of how such a project or activity could possibly benefit more areas than you think. Perhaps the project is much more valuable than you think and it moves into the “green” quadrant meaning it should be a high priority for you to work on and complete.

If your dots appear in one of the yellow sections, you have some questions to ponder. If you can solve the question in each case you may be able to move that particular action into a different “zone” by changing the score. This means you are able to for example make it easier to implement by solving an issue which made it particularly difficult to implement. Or it could mean you realize the business impact is bigger than you previously realized because the company could gain a competitive edge if you implemented that particular action.  Your final action plan for immediate focus areas should contain those actions which finally end up in the green zone on the legend.

Be sure to communicate the reasoning behind your high priority actions to the key stakeholders in the outcomes of the action plan. They may have additional insights to share which could further cause you to change the scoring of actions.

Coaching Program Orientation – Presentation


All coaching programs should contain an orientation as one of the starting elements. This session should cover the objectives of the program, what the expectations are for both coaches and those to be coached and any other general information that would be important for the participants of your coaching program. You can choose to combine the two groups for the session or you could choose to do separate sessions for coaches and those to be coached. If you choose the former you may want to add a training or reminder section of any specific coaching aspects that you wish to empathize.

The download file above contains a series of slides to help you get started creating your own. It shows some of the typical questions that coaching program participants may have and answers that may be relevant, but of course subject to your edits to suit your specific needs.

Tips:

  • Be sure to have a Q and A portion to answer any specific questions that anyone may have.
  • The front part of the presentation which sets the scene in terms of “no entitlement to promotion etc.” would be relevant if you have experienced that as an issue in your workforce or talented employee pool. In some cultures that may be seen as “offensive” or even “threatening” that it would be mentioned. So be culturally sensitive when you consider keeping that comment.
  • In the roles section I mention HR as the function supporting the coaching program – depending on your organization that could be your Learning and Development department, your Organization Development (OD) group or any other department/group.
  • Be sure to provide the coaches and those to be coached with all the tools they will need. If not printed and handed out at your orientation session, then perhaps a soft copy on a USB stick or per email after the session. Coaching questions or Preparation for Coaching

Analyze how you use your time

How you choose to spend your time is a good indicator of the activities and people who are most important to you in your life. It shows your priorities clearly. How well do your daily activities reflect your priorities?

Have you faced any of these challenges?

Personal Development. Maybe you have considered taking an evening class to improve your skills or obtain a qualification you need, but you are not sure how you will find time to attend that class because of your busy life.  Taking a closer look at how you spend the time that you do have may help you see opportunities to change your schedule and make more time for career development activities.

Leaders and managers have many priorities to manage and often feel there are not enough hours in every day to accomplish the business objectives they have set for themselves and their teams. Taking a closer look at how you spend every day and every week my give you some interesting insights. You may discover areas where you could refocus yourself or delegate activities to free up more time for those other priorities.

Performance feedback could be indicating that your supervisor/manager feels you are not using your time at the office in productively. This template can also help you discover where he or she may be right and whether you are actually using your time optimally to achieve the performance goals that you and your boss have agreed upon.

The template, which you can download below, helps you to take stock of what you are doing with all of the time that you have available to you. I once discovered that 30% of my time was at my own discretion and I created a mantra for myself “make the 30% count.” Whenever I caught myself involved in an activity that I had labeled as of low value to me given my own goals and values, I would just remind myself of the mantra and shift my focus to a higher value activity.

Should you need more development in how to be more effective at work, I suggest you look for a class on time management tools. These classes typically focus on how to get better at email management, how to better plan your day to do the right type of activities at the right time of the day (energy management) and also how to get better at keeping track of your highest priorities and making sure that you are working on the right items at various check-in moments with yourself during the day. A coach or a buddy can also help you with this by not only sharing tools with you but also helping to keep you accountable for the goals and outcomes you have committed to.

I hope your efforts to take a closer look at how you spend your time has given you the awareness of how much time you have available to spend at your own discretion. Are you using your time wisely? Are you doing things that will get you closer to the goals you have for your life?

I found one has to repeat these quick checks on a regular basis – maybe every 6 months – to make sure you are still on the path you had set for yourself when it comes to being in charge of the time you have.

Delegate Smarter, Not Harder: A Practical Tracking Solution


Delegation isn’t just about offloading work; it’s about developing your team’s potential. By strategically assigning tasks, you not only free up your time but also equip your employees with new skills and responsibilities. However, keeping track of who’s doing what can be challenging. That’s why a clear system for delegating and monitoring tasks is essential for maximizing productivity and employee growth. The template I am sharing is a great way to keep track of not only who is working on which delegated task, but also what was the overall purpose of the delegated task.

Try to match the task or activity/project you need to delegate to the right person in your team given their current skills and competencies and also matched to current development needs each of them have.  The template is based on a list of categories to consider: (see second tab in template for the definitions shown below)

The delegation tracking sheet helps you keep track of the level of capability the person has – which uses the definitions above to help remind you how much support he or she might need with that task.

Use the drop down list in column B to select the category that applies to that task/project and the person that you are delegating to.  You can create more lines for delegated tasks by just inserting a line between the existing lines.

Reasons why this list can be very useful:

  • Keeping this list up to date and referring to it in a regular basis will help you remember when to check in on someone working on a delegated task or project.
  • You keep track of the reasons why you gave a specific task to someone – from a developmental perspective. This means you know how much support and coaching may be needed while the person is working on this task.
  • Avoid giving the same task to more than one person. There is nothing more demotivating to an employee than finding out another colleague is working on the exact same project as he or she is after having already spent several hours doing research and talking to people about the project in order to deliver a great result.

You can do more and accomplish more as a manager when you don’t have to rely on your memory alone to remember who is working on which tasks and projects for you.

Effective delegation is the cornerstone of successful management. By utilizing this template to track delegated tasks, managers can optimize workload distribution, identify development opportunities for team members, and ensure that projects stay on track. This proactive approach not only boosts productivity but also builds a culture of empowerment and growth within the team.

Fair Job Candidate Comparison – a Useful Template


Making Informed Hiring Decisions: A Comparative Approach

Selecting the right candidate from a pool of qualified applicants is a critical task. To ensure objectivity and fairness, organizations must implement structured comparison methods. By carefully evaluating candidates against job requirements, we can make data-driven hiring decisions that reduce bias and increase the likelihood of long-term success.

After interviewing some candidates for a vacancy it is easy to start getting confused about how the candidates compare to each other. If you have used the template for capturing information during interviews Job Applicant Interview Record then you will have a stack of records from those who have interviewed the candidates you are currently considering. How to bring it all together?

The template I am sharing here will help you with that:

Interviewers can also use this sheet to score each candidate they interview for a vacancy and then provided completed sheets back to the recruiter who consolidates all input received into one summary for final discussion and decision-making.

Change column headings in this template to match the key criteria that you have used in your Interview Records for this vacancy and use the average scores that each of the candidates obtained from interviewers when you create this summary. The Totals column adds up the overall score for each candidate so you can see how the scores compare and which candidates have scored better than others. This template is useful to the recruiter in advising the Hiring Manager on the outcomes of interviews to plan the next steps for that vacancy.

Variation option:

You can add a row for weighting specific criteria in the spreadsheet. For example, if you believe that one of the items is much more important than the others – could be language skills or supervisory experience – you can decide to give it a higher importance by adding a higher “weighting” to it. (All of the weights for each of the rated categories together should add up to 100)

The overall scores are now created by multiplying the score for each category with the weighting that you have assigned – based on the higher importance of some items.

Salary Review Simplified: A Practical Template


Fair compensation is essential for attracting, retaining, and motivating top talent. By conducting regular salary reviews, organizations can maintain internal equity and external competitiveness. This template helps to have a practical approach to evaluating employee compensation and making data-driven adjustments.

While large corporations often rely on sophisticated HR software for compensation management, smaller businesses can achieve similar results with a well-structured spreadsheet. The basic principles for using this tool:

  •  You need to make sure to retain employees and avoid employee turnover by reviewing his or her salary on a regular basis. Typically once per year.
  • Employees need feedback regarding job performance expectations and also their own performance delivered against the expectations. The compensation they receive should reflect not only the market value of the work they do for you but also their own level of delivery against expectations for that role. Performance that exceeded your expectations deserves to be rewarded. You could do it as a discretionary bonus or you could review the person’s annual salary and consider an increase.
  • Some employees bring increase requests to their bosses on a regular basis while others may just be waiting for their bosses to realize how much effort they put in and how many good results they are achieving. Without a solid salary review process which is run uniformly on an annual basis (at least), you could run the risk of not treating all of your employees in the same fair manner when it comes to salary reviews. It could happen that only those employees requesting regular increases are receiving them while those who do not ask, do not.

It’s not just about preparing for the day you move on; it’s about developing a pipeline of talent ready to step up when opportunities arise. By investing in your team’s growth, you’re not only ensuring business continuity but also fostering a culture of development and advancement. People retire, people leave their roles and, new roles are created during reorganizations and restructuring efforts. All of these scenarios may create the need for someone else to take over in a leadership role and the question becomes… do you have anyone available internally who is promotion-ready?
